Kaizen Lab is a home lab built in public with a lean mindset: self-hosting, local AI, smart home and DIY hardware, tested on real gear, every day. Honest reviews backed by data and numbers. By tinkerers, for tinkerers. Improving 1% every day.

What we build

Smart home & IoT

ESP32 and ESPHome devices, mmWave presence, energy and environment sensors, Home Assistant automations that survive a power cut.

Self-hosting

Virtualisation, backups that are actually restored, identity, reverse proxies and a private mesh network across two sites.

Local AI

Voice assistants, transcription and image generation running on our own GPUs, with no cloud dependency and no data leaving the house.

DIY hardware

Prototypes on real boards: sensors, displays, power and isolation. Parts sourced, tested and documented before anything is recommended.

The method: measure, change one thing, measure again

Kaizen means continuous improvement. Every build starts with a baseline, changes a single variable and keeps what the numbers support. What broke is documented as carefully as what worked.

  1. Baseline. Measure before touching anything.
  2. One change. A single variable per iteration.
  3. Evidence. Keep it only if the data says so.
  4. Publish. Architecture, numbers, failures, lessons.

From the lab to the shop floor

Kaizen Lab is where Zenilify Consulting finds the failure modes on its own time. The same sensors, edge boxes, dashboards and alerting run here first, then become fixed-scope pilots for plants, workshops and offices.
